A ball mill, a type of crusher, is a cylindrical device used to grind chemicals or mix compositions. Ball mills rotate around a horizontal axis, partially filled with the material to be ground plus the grinding medium, ideally non sparking milling media like lead balls. An internal cascading effect reduces the material to a fine powder.

from what i know hardening isnt just a coating, its melted with the lead and i think its antimony it looks like alu silvery not dark it will appear dusty after some use like un hardened lead sulfur eats into the lead and it does powder off on its own but shouldnt break up like youve seen your jar maybe undercharged with media allowing the lead to fall from a good enough height to disrtort it ...
